This is a short article explaining my approach to estimating scope on software development projects. I have derived my approach from various articles, websites, and best practices. The article is meant to give guidance and a structure for defining project scope.

Whenever I am beginning a new software development project the clients first questions are: “what is it going to take?” and “how much is it going to cost?”. These are two very big questions and normally take a lot of system analysis work to derive. This can be done in various ways and everyone has there own preference. I normally put together a project scope document that lays out many of the fundamental parts of the development effort.
So far my largest project scope document has been 14 pages, but I have also done small ones that fit nicely into emails. The length of the document is largely dependant on the size and complexity of the system you are implementing. It usually takes anywhere from 3 hours to 2 days to gather the required information and I don’t charge anything for the analysis. This is kind of like requirements gather, but not as detailed. I usually jot down a few key requirements that will largely impact the scope.
When doing this analysis you need to gather what kind of architecture would best fit the company. If the company has plans for rapid growth an Object Oriented or Service Orient Architecture would probably fit best. Also gather as many functional requirements to accurately estimate the development effort. Also jot down as many business entities as possible such as: sale, order, product, customer, etc. The business entities will be used as database tables and classes at implementation time. It is also curtail that a technology platform is defined in this phase of the project. This may be common sense, but a Windows Forms application would not work well on a Linux operating system. All of these factors will largely affect the scope of the project.
The main purpose of a project scope document is to ensure that the client’s view of the project is inline with the consulting company’s view of the project. Normally I go through two or three drafts with the client before I assemble the final document. The project scope document should:
1. Level set project expectations.
2. Address time and costs.
3. Provide executive management and other stakeholders with a clear understanding of what the project entails.
4. Layout risks and benefits of the new system.
Here is the general format that I use:
I. Project Charter
States the project name and purpose. This should clearly layout the description of the project and the anticipated outcome. If existing systems will be effected by the new system then list effected systems in this block. Also indicate the technology platform that has been selected for this project. Last but not least list what it is going to take to make this project successful.
II. Project Context
In this section state the problem(s) with the current system. And explain how the new system will remedy the problems.
III. Project Expectations
This section requires extensive business knowledge and involves participation from all parties that are affected by the application. List out all expectations from each department within the organization.
IV. Project Approach
List the methodologies and approaches that will be used to ensure a successful implementation. Also introduce how the standard development lifecycle will be used within each phase.
V. Project Risks/Rewards
List the risks and rewards of the project implementation here. Give each risk or reward an impact rating of high, medium, or low.
VI. Resource Needs
Define the roles that will be needed along with a brief description for each role.
VII. Cost
Layout a cost for each role, development environment, and hardwired.
VIII. Key Stakeholder Sign-off
Define the key stakeholders and get signoff.

DVD Player Software?

When I first read this topic name I didn’t want to touch it with a ten foot pole! After all what the heck is dvd player software? My dvd player doesn’t have any place to put floppy disks or cd-ROMs and I have never seen that advertised in the store or on TV (And for me if it aint on TV it aint real). So I was about to write it off… … and then I remembered that sometimes I do watch DVDs on my laptop when I am on a trip or feel like watching a movie in bed and my laptop does ha...

My dvd player doesn’t have any place to put floppy disks or cd-ROMs and I have never seen that advertised in the store or on TV (And for me if it aint on TV it aint real). So I was about to write it off… … and then I remembered that sometimes I do watch DVDs on my laptop when I am on a trip or feel like watching a movie in bed and my laptop does have the capability to add software, so maybe this is something that I ought to look into because it might be real after all.
If you think about it the dvd player that you have is more of a computer than you may think and so every dvd player has dvd player software programmed onto it or it wouldn’t be able to read the digital material on the DVD and transform it into meaningful images and sounds. However this wouldn’t matter to us at all because we will never need and could never use new software for these dvd players—it is permanently with that player.
Computers on the other hand that have a dvd compatible drive also must have dvd software to play the dvd. The differences among these dvd player software packages has been most clear to me when I have plugged in a movie after a long day of work. I am ready for no more headaches and then the software that is programmed on the disk usually messes everything up. You see often they have some sort of autoplay so that the software that comes with the DVD will automatically start playing the movie. However this software has either never been very compatible with my computer or just sucks all the way around because it never works right.
I always have better results when I stop the integral dvd player software and use the software that I have either downloaded onto my computer or that came in the software package in the new computer. This DVD software usually performs as flawlessly as you would want after a long hard day on the job as a new and used video games salesman. Which makes me wonder, “ is there a software package for playing DVD’s that will make my movie watching experience better than flawless.” I will be searching and I will keep you posted.

Have you have found yourself lost in a software hell? You are not alone. Every magazine you pick up advertises new and improved software; your junk email, I like to call g-mail, tells you of the latest products; you see it in catalogs; and your phone rings and some vendor is pushing you to purchase their latest package. You know you need software, or newer software, and colleagues are telling you that the latest software will help your business, make you more profitable, and help your customer service experience. But how do you determine what software is good for your business?
Lab and quality managers are forced to wear several different hats when choosing software for their business. Labs that have the resource of an IT department or an employee that has some software experience get frustrated trying to sift through the software maze and give up (more often than not). They decide the only way they are going to get what they want is to build it themselves. This fix seems to be a simple solution up-front but anyone who has been through this process will tell you it is far from simple.
Classifications
Software can be classified into different functional areas. Some packages do a good job of overall functionality, but most of the “best in class” applications specialize in a few specific areas of function. General classifications of software would include bench top, management, internet, mobile, enterprise, PDA and instrument packages.
The Environment
The first evaluation that needs to be done is to review the hardware that will be used by the new system. Will it be the same hardware, new hardware, some of both? You will want to look at the oldest machine that will be used by the software and make sure it meets the specification requirements of the software. In some cases, the upgrading of the hardware can be just as expensive as the software. If the hardware being used does not meet the requirements of the software, then your first decision point has been reached: do you replace the hardware or look for different software? If the life cycle of the hardware is to expire before the life cycle of the software, then it is usually easy to determine which way to go.
The second evaluation should be your connectivity to the outside world. If the software package requires any connection to the internet you will need to understand the capabilities of your facility. Like the hardware, this too can be upgraded if required and many of the high speed cable or DSL connections are as cheap as dial-up. If your bandwidth to the internet is limited, this may hinder or stop functionality of some software products. As a general rule, each user going out to the internet will consume about 16k of bandwidth utilizing a standard browser. If the user is requesting data on a regular basis, this utilization will increase. As a general rule of thumb, divide the bandwidth by 64k to determine how many people can ‘work’ through the internet connection.
The third evaluation will be the location of work. Is all of your work done in the lab or is some done on-site? Depending upon the ratio of on site work, the ability for the software to support the on-site process may be a factor. Additionally, if work is being done on-site and the software requires an internet connection, does the facility you are working at have a connection you can use? Many companies have requirements and limitations in allowing outside users access to their system. On-site work may require the use of a laptop or other portable computer device. Make sure you understand the basic requirements of the software for performing the work onsite before purchasing or upgrading any hardware. Licensing of on-site software should also be evaluated; if the on-site license cannot be used while that technician is not on site you may be forced to purchase more licenses than you have users. Software packages that allow the license to follow the user whether on-site or in the lab can be more cost effective.
The Workflow
Before seeking a software package sit down and develop a simple work process flow chart of your facility, starting from the time you contact the customer through the time you return the equipment to the customer. Include notes about other applications being used that impact your business or any requirements that you have to export data. It is recommended once you have developed the baseline chart that staff from different areas of your business review the chart. Technicians on the bench will most certainly have a different view from the quality auditors or business managers. Get as much input as you can for the business model. This will make it easier to evaluate how your software should support your business.
Once you have developed a good work flow model then the difficult task begins analyzing each of the work processes to determine if they will fit your future business needs and how critical they are to your business model. Some software packages expect you to change your business practices to meet the needs of the software. If you are highly flexible in how you do business, this aspect of the software decision will not be too difficult. However, if your business practices are supporting other processes outside of your business model, then it is important that the software be able to adapt to support your critical processes as well as the other outside business practices.
The Platform
The next step is to determine what operating system and style platform you want to run on. Some packages can run on Windows, Unix, Linux, or Mac operating systems and do not care what data storage product you choose. Generally these packages come in one of two platforms: Browser-based or Desktop.
Asking the Right Questions
Now you have some good tools to help you evaluate each software package. If you have determined the platform and the type of application you want to use this will narrow the number of applications you need to review. Next you will need to determine what types of software you need to review.
In Summary
Do your homework and don’t be afraid to ask for some help. Remember, every product was new at one point. New software will take advantage of new technology which usually means you get more bang for the buck. Examine all the angles and trends. You want to mitigate the risk, improve your processes, create a better work place, provide better customer service, and, of course, make more money.

Employees know that their success depends on corporate success. They know they need to deliver the application to support the company-and they are emotionally committed to doing so. There is no substitute for this intimate connection between project success and personal success. Even projects that use contractors or other outsiders get the benefit of this commitment as long as responsibility for project success remains within the company.
Company knowledge is another powerful element of internal projects. Employees know a lot about the company. They know the products and they know how the company operates. Most importantly, they understand company culture. They understand it because they are part of it. Not only does this help get things done, it also helps determine what is important and what's not.
Physical proximity is another asset of most internal projects. Developers and users are close enough to each other to have regular face-to-face meetings. And they often have informal contact too-the classic "coffee-pot bull-session," for example. All of this promotes better personal relationships that, in turn, promote better project results.
Internal projects have a lot going for them. It's no wonder that so much software has been delivered that way.
So what is the big argument in favor of outsourcing and ASPs over in-house development and purchased packages?
Cost, less financial cost. Quality, time to market, and other arguments are sometimes made, too, but day in and day out, the big argument in favor of outsourcing and ASPs is cost.
Cost is a powerful argument, but before any financial benefit is realized outsourcing and ASPs have to overcome major obstacles. The obstacles they face are exactly contrary to the strengths of internal projects.

In much the same way that the Egyptians constructed temples and revered them in the name of their gods, so we wait for the next sign that is passed down from on high.
Software is all embracing in that invades everyone’s life in some way or another, and as a consequence it is too huge a subject for any single organisation to completely encompass. There are notables who dominate a certain niche, but the industry is symbiotic; needing software users, Original Equipment Manufacturers and Software organisations feeding off each other to keep the snowball rolling and growing.
From the outside it would appear that these esteemed organisations have a great deal to think about. It would seem that they employ the most erudite of people, who ponder endlessly on the software that the organisation specialises on. In my fantasy moments I visualise a library-like environment with software developers sitting with a chewed pencil between their teeth and a furrowed brow that is deep in contemplation. I visualise the silence broken by footsteps and a whispered voice, deliberately muted to avoid any disturbance.
And then I awake, and realise that reality is somewhat different. Most software projects start in mushroom mode, with no one knowing what has really been sold, or alternatively what shifting market is being addressed. It is rare to include the customer in early deliberations (if at all) because inevitably the salesman has sold the organisation as being ‘market leader’ or ‘best of breed’. It would be difficult to turn around and say to the customer ‘excuse me but how do you do this particular activity’, or ‘I don’t know how this works’.
Thus the Thames barrier is raised between the customer (including the end user) and the software supplier, and a game is played out with the developers screaming for detail, and the legal beagles parrying each other. Perhaps without this facade no one would ever win a contract, but I would personally prefer to work with someone who is honest about their limitations, and who will work with you to arrive at the best possible solution to the problem.
All products evolve, no one ever gets it right first time, but we pretend we do. Whilst I agree that it takes a fair amount of trust between software developer and customer it is surely better to work together to get through the cycle of evolution than to build a glass wall which we fight over.
The customer does need to have some veto over what is happening, since (heaven forbid) there are those who will milk such situations for what they are worth, but if the product is going in the right direction, you will surely get a better outcome.

If you download a free program, there is a reasonable probability it will contain some form of adware. So far, that's not necessarily a bad thing. Many people happily trade payment for enduring a few pop up advertisements and don't care if their general Internet surfing habits are being tracked. The problem begins when they become intrusive.
That's when adware becomes spyware.
When adware is expanded to use your computer's resources to steal information, it becomes spyware. Spyware is like the Trojan horse that is discussed on our Virus article. Computer users who are installing a program or swapping files (i.e. music downloads) may also be installing a spyware program whose purpose is to monitor your computer activity and gather your private and confidential information. This includes e-mail addresses, user passwords and certainly any credit card numbers you enter when making a purchase on-line. They can also happily install other spyware programs, hijack your web browser by changing your home page and your browser's search engine. All the time it is sending back information to the bad guys, who will use it for their own advertising purposes, sell it to other bad guys or use it to steal your identity. To do all this, spyware uses your computer's memory resources and bandwidth. This can slow your computer to a crawl, especially if you use memory intensive programs. Spyware is not
good.
Do you have adware and/or spyware on your computer? The chances are absolutely outstanding that you do. This may not be a problem, but sometimes it could be disastrous. Some of the signs that your computer may be infected are:
1. Your web browser looks a little different. New toolbars suddenly appeared. The search engine you use is different. A brand new home page suddenly appeared.
2. Pop up advertisements that aren't related to the web site you are viewing are appearing with disturbing regularity. You click on links that go to nowhere. Ads for pornographic web sites start popping up on your computer. Your "new" search engine produces web sites unrelated to your query.
3. Your Windows desk top takes longer to load than it did in the past. This is because lots of spyware programs have added themselves to the Windows start up procedure and load every time you turn on your computer.
4. Your computer is running slower than normal.
If you are experiencing any of these symptoms, you probably are infected and need to take some action.
There are hundreds of Spyware programs on the market. Most offer a free on-line inspection of your computer to see if any spyware is present. Since their scans always find something, it's a great way to market their product. However, it's probably a good idea to dig a little deeper before making a buying decision.
Some anti-virus programs include adware and spyware elements as part of the basic program. Check yours and see if you have a spyware feature and if it is activated. If it is, and you still are experiencing problems, make sure you have downloaded the latest updates.
At Jamison Software, we look at viruses and spyware as two different problems and have chosen to attack them with two different programs. When selecting a spyware program we looked at numerous reviews and tested several (they all have 30 day free trials) on different computers before making a decision. Spyware and anti-virus programs work basically the same way. They develop large data bases or encyclopedias of known adware and spyware. The computer is scanned against these data bases and the culprits are identified and deleted or placed in a quarantine folder where they can't continue to cause trouble. These data bases are constantly updated in order to keep up with the spyware developers. Good Spyware programs should do two things well. They should maintain great data bases and provide fast, proactive customer service.
Why do we like two programs? Viruses and Spyware are cousins and sometimes there is a gray line between the two. With two data bases, we can sometimes stay ahead of the curve, finding a problem in one program that is actually solved by the other. Here's an example.
We use and highly recommend Spysweeper by Webroot software. One feature of Spysweeper is that it identifies new programs that will start when Windows starts. If no new programs are being installed, this means only one thing-spyware. When that happens, an alert screen appears and there is an option to remove the offending program. Sometimes that procedure is successful and the problem is resolved. However, occasionally the program reappears all by itself in a second or two. We have a virus. That information can be passed on to AVG Anti-virus Systems, our Anti-virus software provider, and within hours an update removing the offender is downloaded and implemented. This happened several times on our test computer (we did not use a firewall to attempt to create just this scenario) and we were very pleased with the results. We also found that Trojan horse files with a .pif suffix were the main culprits.
If you are concerned about spyware, we recommend Spysweeper. We found the data base very thorough and up to date and their customer service team responsive. When we had to upload suspected spyware for their review, they provided detailed, easy to follow instructions.
